Every month, thousands of Indian business owners sign up with an SEO agency hoping to see more enquiries, more calls and more sales. Six months later, many of them are sitting on a pile of reports, a flat traffic graph and a vague feeling that something went wrong.
The problem is rarely SEO itself. The problem is the agency. India has a huge SEO market, from freelancers in Tier 2 cities to large agencies in Mumbai, Delhi NCR, Bengaluru and Hyderabad. Some are excellent. Many are not. And because SEO results take time, a bad agency can hide behind “it takes time” for a very long while.
This guide walks you through the most common red flags of a bad SEO company, so you can spot them before you sign a contract, or recognise them if you are already in one.
1. They Guarantee You the #1 Rank on Google
This is the oldest red flag in the industry and still the most common. If an agency promises “guaranteed first page rankings in 30 days” or “number one on Google or your money back,” walk away.
Google’s algorithm uses hundreds of signals, changes constantly, and is not controlled by any agency. No one outside Google can promise a specific position. What a good agency can promise is a clear process, honest timelines, and transparent reporting.
Be especially careful with guarantees tied to obscure keywords. An agency may get you to #1 for a phrase nobody searches, then proudly claim success while your business sees zero new leads.
2. The Price Sounds Too Good to Be True
Quality SEO needs research, content, technical work, link building and constant monitoring. That takes skilled people and real hours.
When an agency offers a full SEO package for a fraction of what the market charges, such as a few thousand rupees a month for “unlimited keywords” and “100+ backlinks,” ask yourself where the effort is coming from. Usually the answer is automation, copied templates and low-quality directory submissions that add nothing to your rankings, and sometimes harm them.
Cheap SEO is rarely cheap in the end. Cleaning up a penalised website costs far more than doing it properly the first time.
3. They Refuse to Explain Their Methods
Ask a bad SEO company what exactly they will do for your website, and you will often hear buzzwords: “proprietary technique,” “secret formula,” “advanced optimisation.” That vagueness is deliberate.
A trustworthy agency explains its strategy in plain language. You should be able to understand what is being done on-page, technically, and off-page, and why. If you cannot get a straight answer on how they will improve your site, they probably do not have one.
4. No Audit Before the Proposal
A real SEO strategy starts with understanding your current position. That means a website audit, keyword research, competitor analysis and a look at your analytics and search performance.
If an agency sends you a ready-made package without ever looking deeply at your website, you are being sold a template. Every business is different. A clinic in Mumbai, a manufacturer in Ludhiana and an online store in Bengaluru face completely different search landscapes and need different plans.
5. They Rely on Spammy Link Building
Backlinks still matter, but how they are earned matters more. Warning signs include:
- Buying links in bulk from sellers on marketplaces or WhatsApp groups
- Private blog networks (PBNs) built only to pass links
- Mass directory and classified submissions
- Blog comment and forum spam
- Link exchanges with unrelated websites
These shortcuts may produce a short-term bump, but Google has become very good at identifying manipulative links. When a core update or spam update lands, sites built on such links can lose most of their visibility overnight. Good link building is slow, relevant and editorial: useful content, genuine mentions, real digital PR, and relationships with relevant websites.
6. Thin, Copied or Purely AI-Generated Content
Content is where SEO and real business value meet. A bad SEO company treats it as a box to tick: 300-word pages stuffed with keywords, articles lifted from competitors, or hundreds of unedited AI-generated posts with no expertise behind them.
Search engines increasingly reward content that demonstrates real experience and genuine usefulness. That means original insights, accurate information, local context and a clear answer to what the searcher needs. If an agency is not asking you about your customers, your services and your expertise, the content they produce will almost certainly be generic.
7. Reports Full of Vanity Metrics
Watch the monthly report carefully. A bad agency shows you impressive-looking numbers that do not connect to business results, such as keyword counts, total impressions, or “domain authority” from a third-party tool.
What actually matters is:
- Organic traffic that converts
- Leads, calls, form submissions and orders from search
- Rankings for keywords that real customers use
- Click-through rate and visibility on important pages
- Local search performance, including Google Business Profile actions
If the report never answers the question “how many more enquiries did SEO bring me?”, it is a decoration, not a report.
8. They Will Not Give You Access to Your Own Accounts
Your website, Google Analytics, Google Search Console and Google Business Profile belong to you. A bad SEO company may set these up under their own accounts, keep the login details to themselves, or take months to hand over access.
This is a serious red flag. It keeps you dependent on them and makes it hard to leave. A good agency works inside your accounts, shares live access and is comfortable with you checking the data at any time.
9. Long Lock-In Contracts With No Exit
Many agencies ask for 12-month contracts, and that alone is not wrong, since SEO does need time. The red flag is a contract that locks you in with no deliverables, no milestones and no way to leave if the work is poor.
Look for clear scope, a defined list of monthly activities, reporting commitments, and a sensible notice period. A confident agency does not need to trap you. It keeps clients by delivering results.
10. One-Size-Fits-All Strategy for Every Business
Local businesses and national brands need different approaches. A physiotherapy clinic depends on Google Maps visibility and local intent searches like “near me” and neighbourhood names. An ecommerce store needs category page optimisation and product schema. A B2B company needs authority content and lead-focused landing pages.
If an agency pitches the same checklist to every client, whether you are a dentist in Pune or a software company in Gurugram, it is not doing strategy. It is running a factory.
11. No Focus on Technical Health or User Experience
SEO is not only keywords and links. Page speed, mobile usability, crawlability, indexing, site structure, schema markup and Core Web Vitals all affect performance. With most Indian users searching on mobile phones, often on variable network speeds, a slow or badly built site loses visitors before they ever read a word.
If an agency never mentions technical SEO, site speed or conversion, it is optimising only part of the picture.
How to Check an SEO Company Before You Hire
A little due diligence saves a lot of money. Before signing, do the following:
- Ask for relevant case studies with real numbers, ideally in your industry or a similar market.
- Speak to existing clients or ask for verifiable testimonials.
- Ask how they handle Google updates and what they do when rankings drop.
- Request a sample report so you know what you will actually receive.
- Clarify who does the work, in-house specialists or outsourced freelancers.
- Check their own visibility. An SEO agency that cannot rank itself deserves a second look.
You can also learn what a proper engagement looks like by reviewing how an experienced team structures its SEO services, from audit and strategy to on-page, technical and content work. Comparing that against any proposal you receive makes gaps easy to spot.
What a Good SEO Company Looks Like
After all those warning signs, here is the other side of the coin. A good SEO partner will:
- Start with an audit and honest assessment of your website
- Set realistic timelines, usually several months before meaningful movement
- Explain strategy clearly and report on business outcomes
- Give you full access to your accounts and data
- Build links and content that would still make sense if search engines did not exist
- Adapt the plan to your city, industry and customers
SEO is a long-term investment. The right partner treats your budget as seriously as you do.
Conclusion
Choosing an SEO company is one of the most important marketing decisions a business can make. The wrong choice costs more than money. It costs months of lost momentum while competitors move ahead, and in the worst cases it can leave your website with penalties that take a long time to repair.
Watch for the red flags: guaranteed rankings, unrealistically low prices, vague methods, spammy links, thin content, vanity reports, locked-up accounts and rigid contracts. If you see more than one or two, think twice before going ahead.
